How Adisseo improves innovation management with Triskell
Project overview
OnePilot is a strategic merger of two Triskell environments implemented in 2018 and 2020 within the Research & Innovation department of the global leader in animal nutrition additives and solutions.

Triskell now supports all of Adisseo’s R&I activities, from global innovation project steering worldwide to resource management in France, involving 150 employees across 7 research departments.

This entity brings together several activities such as intellectual property, innovation project portfolio management, the open innovation structure, and R&I process management. Our missions focus on innovation, protecting our innovations, and managing processes that enable us to gain efficiency.
Martha BIÉ – PMO within R&I
I oversee the project management process and also provide support to project managers. I work closely with governance and management control teams to steer the project portfolio. I am also responsible for the tool itself and therefore act as the administrator of the Triskell solution.
Before implementing Triskell, what challenges was R&I facing?

In the past, as in many organizations, project management was handled using Excel and PowerPoint—Microsoft being the main competitor to PPM solutions. It was difficult to consolidate information, manage the portfolio efficiently, and, beyond that, produce effective reporting. We spent a lot of time searching for the most up-to-date project information.
It was challenging to consolidate data, steer the portfolio efficiently, and generate meaningful reporting. We were losing a great deal of time trying to locate the latest project updates.
What actions were taken to address these challenges?
We embarked on a broader initiative to improve innovation management. For us, one key component of this drive to increase efficiency was the implementation of a PPM tool.
Several challenges were identified:
- First, to make project steering easier by following our internal process —a stage-gate process—and by providing project managers with “classic” functionalities: schedule management, cost tracking, deliverables, risk management, gate reviews, etc.
- Second, to consolidate all project data into a single tool in order to manage the portfolio more efficiently: quantify the value created by each project, improve arbitration, enhance project selection, ensure our ability to successfully deliver projects, and rationalize budgets and resources.
- Finally, to make reporting easier and more effective.
What were the objectives behind implementing a PPM tool?

Beyond steering the innovation project portfolio, we are engaged in a broader efficiency-improvement initiative based on harmonizing processes and tools across R&I. It became essential to gain a global view in order to manage all R&I resources and expenditures.
This harmonization helps facilitate the budgeting exercise and also enables department heads to manage the availability and allocation of their resources through appropriate tools, with the aim of identifying bottlenecks. And of course, to track actuals through employee time tracking.
This harmonization of processes and tools serves several objectives: improved budget monitoring, better resource planning, and optimized traceability of our activities—particularly in the context of the Research Tax Credit (CIR) or ISO certifications.
Beyond activity management, having a centralized tool and database allows us to define indicators to steer R&I performance.
Why did you choose the Triskell portfolio management solution?

When we implemented Triskell in 2020 to manage projects and the portfolio, Triskell was already deployed at Adisseo to manage activities within one of our departments (cost management, purchase orders, etc.). We had already been able to carry out an initial assessment of the tool. It was also important for us not to multiply tools, so we chose to continue working with Triskell.
Triskell is an intuitive tool for users, easy to configure, and very flexible. This allowed us to adapt it easily to our process and to evolve it over time as our needs and maturity changed.

This led to a new version of the tool being deployed last year, as we decided that Triskell would become the single tool used to manage all R&I activities, with new functionalities such as resource management through capacity plans and time tracking.
Today, the solution is not set in stone—we still have many projects underway to further improve how we steer our activities.
What is the functional scope of your OnePilot solution built with Triskell?

R&I activities are structured around three main portfolios covering support, research, and innovation.
Today, the Triskell solution enables us to manage all Adisseo innovation projects worldwide. It also allows us to manage resources within the France scope, representing 150 employees across 7 research departments.

The innovation portfolio includes around forty active projects managed by approximately thirty project managers.
Employees outside R&I (sponsors, support functions, etc.) also access the tool as project stakeholders. In total, we currently have around 250 Triskell users.
What benefits do you gain from using Triskell in R&I?
Martha BIÉ
On the project side, beyond the fact that project managers now have the right tools to better manage their projects, we have been able to standardize reporting—such as presentations—making project reviews more efficient.
On the portfolio management side, it is extremely valuable to be able to visualize the entire Master Plan, with all projects, in a single click. Consolidating all project data has enabled us to set up indicators directly within Triskell as well as in Power BI. These indicators are reviewed during strategic committees, making trade-offs and strategic decision-making easier.

Implementing the tool has helped highlight certain process inefficiencies, enabling us to define corrective actions to improve efficiency.
It has also allowed us to standardize how we manage research activities and resources. We now share a common database, which enables us to pool information and optimize our resources.
We can also consolidate data and establish shared indicators to steer performance.
Beyond the tool itself, adoption of the common process supported by the solution is still ongoing today. That is why we continue to carry out change management initiatives.
