Context: The Ambition 2030 Plan as a Catalyst for Project Acceleration
In 2020, Carac launched a new corporate project, ‘Ambition 2030’, to redefine its ambition and vision. In this context, the IT and Strategic Transformation Department (DSITS), responsible for managing strategic programs, implemented a comprehensive transformation plan to support the company in the governance, management, and implementation of cross-functional projects in collaboration with the business units involved.
The Ambition 2030 strategic plan is a true catalyst for project acceleration. In 2020, this already represented 20 simultaneous projects, 6 portfolio managers, 13 project leaders, 19 MOA/MOE project managers, and 30 contributors to permanent projects.
However, the DSITS faced a major challenge: a lack of consolidated visibility into its entire portfolio of projects due to the absence of a centralized tool. This necessitated a response and the definition of a harmonized project portfolio management process to ensure consistent and effective management of all projects.
The decision to equip themselves with a PPM (Project Portfolio Management) solution was then made. This would be essential to accompany the deployment of the “Ambition 2030” strategic plan.
Why Triskell?
The DSITS team launched a call for tenders to find a PPM software capable of meeting all the needs of managing DSITS activities. The solution had to meet the following challenges:
- Facilitate the submission of requests, their analysis and arbitration phases.
- Improve project visibility (multi-annual or not) in the short and medium term and thus anticipate the management of team workloads.
- Facilitate the management of human resources around projects, including the time spent on each project, similar to the current system.
- Facilitate communication between the different teams (MOA/MOE/Business).
- Centralize all project data in a single tool and optimize reporting.
- Standardize project management and steering processes.
Carac chose the Triskell PPM solution from among the 7 publishers consulted for the following reasons:
- Triskell meets all the needs reported by Carac.
- 17 employees were consulted during the process selection of the PPM tool: 16 of them preferred Triskell.
- The expertise of the duo Triskell and its partner Easis convinced the teams.
A progressive MVP deployment
After a call for tenders of less than 6 months in early 2021, Carac’s desire was to launch the use of Triskell as quickly as possible in 2 MVPs.
During the 3rd quarter of 2021, the 1st MVP was launched to integrate during the summer:

The 2nd MVP was launched in the last quarter of 2021 to integrate:
- Resources
- Projects
- Studies
- Maintenance
Results
On January 1, 2022, all projects were entered into Triskell, allowing Carac to begin optimizing the management of its projects through the tool — including project creation, resource allocation, and time tracking.
In 2023, the DSITS is able to export its forecast workload plan into Triskell with one click.
With our external growth, we have doubled the number of projects. If we hadn’t had Triskell, we wouldn’t have been able to manage this transformation.
